Situational Leadership: An Overview
Situational Leadership is a theory developed by Dr. Paul Hersey and Dr. Ken Blanchard that emphasizes the importance of leaders adapting their leadership styles based on the readiness levels of their followers. This approach suggests that there's no one-size-fits-all method to effective leadership; instead, leaders should tailor their style according to the specific situation and the needs of their team members.
Leadership Styles
The Situational Leadership model features four main leadership styles: Directing, Coaching, Supporting, and Delegating. These styles are not mutually exclusive; rather, they represent different approaches leaders may use depending on the circumstances and the readiness level of their followers.
Directing
In this style, the leader provides clear instructions and closely supervises the team. It's most suitable when team members are inexperienced or lack the necessary skills to complete a task.
Coaching
As team members gain competence and confidence, they need less direction but benefit from emotional support. In the coaching style, leaders provide encouragement and assistance as needed while giving team members more autonomy.
Supporting
When follower's become capable and confident, they require less guidance and support. In the supporting style, leaders offer emotionally supportive behaviors while providing minimal direction.
Delegating
In the final stage of readiness, leaders can delegate tasks and decisions, offering minimal guidance or support.
Adaptive Leadership
Adaptive leadership refers to adjusting your leadership style based on the readiness or maturity level of your followers. This flexibility fosters trust and respect among team members, promoting collaboration and professional growth. Leaders embracing adaptive leadership must be perceptive and empathetic to understand the unique needs and abilities of each team member.
Follower Readiness
Situational Leadership is based on the concept that readiness levels change depending on the task at hand. For example, a follower may have high readiness for conducting sales calls but not the same degree of readiness in developing customer proposals. Therefore, leaders should adjust their approach according to the specific task and the follower's readiness level.
There are two dimensions highlighted in the Situational Approach: Task/Directive Behavior and Relationship/Supportive Behavior. The intersection of these dimensions identifies four primary styles of leadership (Guiding; Explaining; Collaborating; Empowering).
To apply situational leadership effectively, consider these steps:
- Identifying a specific task or performance target
- Assessing the follower's task-specific ability and willingness to perform the task
- Ability: Knowledge, Experience, Skill
- Willingness: Confidence, Commitment, Motivation
- Choosing the appropriate leadership style based on the assessment
- Communicating clearly about expectations, goals, and support provided.
