Book Notes Transformational leader Leads through respect and compassion Allows you to connect the dots and figure things out on your own. Able to empathize with you knowing when to offer encouraging words as well as when to give you a firm push. Oftentimes this type of leader engages in small, subtle yet powerful gestures that show you how much this leader cares about you Transformational leader components: Idealized influence. (Actions speak louder than words) Intellectual stimulation. (Thinking outside the box) Inspirational motivation( exciting the masses, sharing the vision) Individualized consideration( compassionate leader) Transformational leadership is by far the most effective form of leadership practice today In deliberate inaction, the leader sends a message indicating they are unable or unwilling to administer discipline and this has profound effects on that leader’s credibility. 1 in 3 people are psychopaths The Rule of Reciprocity Unexpected gift provides a psychological compulsion to reciprocate. Gifts can be tangible or intangible. Applies to sharing [personal stories or assist in times of unexpected personal cries If a leader understands the wants and needs of follower they can use this rule to turn around a toxic follower/ Critical self evaluation is essential in gaining followers Pseudo-leader: betrays you, accepts credit and disperses blame Social proof theory: People are more willing to do something if they see someone do it first. False consensus effect/bias: The tendency to overestimate the extent to which your views are typical of most people Overcoming our implicit biases: Aware they exist Take more time in Decision-making process Expose ourselves to counter-typical associations Engage in deliberative processing, and seek other perspectives. Stress at work is derived from Difference between expanded effort and precieved reward “SUCCESS MODEL” - to get message to stick Simple Unexpected Concrete Credible Emotional Story Lincoln 2nd rule of leadership Set aside personal feelings and recognize value in people regardless of how they felt about him or chose to treat him. Emotional intelligence: Ability to self-regulation Goal advice: “Leave a place better than you found it” Leadership tree. Want when we leave, nothing changes. Our followers we made into leaders can pick up right were we left off. Overconfidence can lead to stronger convictions in our ability to self assess. Primiming: where your mind can be programmed to think in a certain manner. Three Keys to employee motivation: Autonomy Mastery Purpose Autonomy encourages followers to take pride in their work. It also builds trust between leaders and followers. Dr. Joe Schafer top two leadership traits Honetsty Integrity I should have Eaten more Ice Cream: While work is a necessity, our priorities sometimes become unbalanced. If everyone did a truly honest assessment of our actions compared to our priorities, we might decide to eat more ice cream. Is Leadership a Choice? Can you compel people of free will to accept you as the leader of the group? To say yes would mean that the followers of any leader would have no say as to who their leader is. Some leaders emerge because of expertise or because of the situation Most leadership requires Effort, Investment, and sacrifice. Establish reciprocal relationships that are mutually beneficial. Help others achieve and meet personal goals. Create a culture of “US” When crisis arrives people will seek out a person who lifted their spirits, allowed them to succeed in their own way, and who appreciatively recognized their efforts even though no one else did. The Carver & The Planter As leaders should we be more interested in making a mark or creating a sustainable leadership? There is a cost associated with the act of leaving one’s mark: Ripping of tree bark puts the survival of the tree in jeopardy. Does a leader need to leave a name or mark outweigh the long-term consequences of such action? FBI Tree said “hurt, agony, pain, love it” Reminder that if we were leaders, we needed to make personal sacrifices. Sometimes the best leaders quietly go about their day planting seeds and watching their trees grow over time. As these trees grow they drop seeds and new generations of trees sprout anw in a continually renewable cycle. Leaders who carve their mark disappear into oblivion when the trees die or heal Leaders who sow the fields enjoy eternal life Lincoln’s 1st Rule of Leadership Emotional Hijacking or Amygdala Hijacking (Coined by Daniel Goleman) When referring to the part of the brain that process feelings. Our bodies respond to critisim and mistruths by sending more cortisol to our brain. Cortisol shuts down the reasoning center of our brains and activates the protection center causing us to perceive greater negativity than actually exists. Causes a fight or flight reaction - part of instinct behavior Emotional Hijacking is the opposite of emotional intelligence. Emotional intelligence is built on recognizing, understanding, and managing yours as well as your followers emotions while also utilizing this capability to motivate. Leaders motivation should originate with the idea of continually growing instead of disproving the doubts of others. Lincoln would write a letter when emotionally hijacked but read it 24hours later. (mostly ended up in garbage) Lincoln understood how his emotions had compromised his ability to reasonably assess what was being said about him. Climbing the leadership Ladder: A leaders Duty to help others Denying opportunities to grow aka classes can cause lost leadership credibility It may be necessary to put aside personal desires to give others the opportunity to grow. Good leaders must first become good servants. Ladder on the back of the leader Duty to help followers Encouraged to use the ladder on his back to attain their own goals Leaders have an obligation to serve our followers Providing opportunities for improvement to discipline when needed. Letting others use your ladder will inturn help you learn from them and grow aswell. Leadership is All About The Little Things The best leader is a Transformational Leader Bernard Bass Four Components of Transformational leadership are idealized influence (actions speak louder than words) Intellectual stimulation (thinking outside of the box) Inspirational motivation (exciting the masses, sharing the vision) Individualized consideration (compassionate leader) Leads through respect and compassion Allows you to connect the dots and figure things out on your own. Empethsize with compassion yet also know when to give you a firm push. Leader engages in small yet powerful gestures (shows they care about you) Small town sheriff on christmas example. Carrot and Stick Leadership: Why it’s not as Effective as you think. Transactional leadership aka Carrot and Stick Worst leadership The candle problem: incentives stifled creativity and prolonged the time people needed to complete tasks Stick, (Enron) became a means to inhibit contradictory perspectives. Transactional Leadership was better in the past when decisions and performance were routine-based. (Not now) We now ask followers to think for themselves and make correct decisions. Al-Qaeda came only after empowering troops to make own decisions Leader needs to adapt to the needs of their followers. A Tale of two Retirements Leaders should use a variety of leadership styles, a transformational leader is able to convey how much he/she truly cares about their followers. Leadership Lies in the Eye of the Beholder Each follower has unique expectations of their leader. Whos responsibility is it to know their follower’s needs? An important responsibility of a leader is to know their followers Know what is important in their lives, know the skills and abilities of your followers. The narrow Path of Leadership The act of disciplining or not disciplining your followers may be the linchpin that decides whether or not you are successful as a leader. A leader may be reluctant to discipline, but others see what needs to be done. If a leader does nothing he creates a crack in the ice with followers. The longer, the bigger the crack grows. In deliberate inaction the leader sends a message indicating they are unable or unwilling to administer discipline and this has profound effects on that leader’s credibility. A leader who follows through when discipline is needed sends an opposite message and earns more credibility. Attitude Reflects Leadership Attitude reflects leadership Leader sets an example with his actions and attitude Leadership lessons from Psychopaths Psychopaths make up 1% of the world. psychopaths make up 3% of corporate environment Psychopaths look at people through a lens of utility. (what can that person do for them) Leaders should look at people to see what utility is within them, what talents do they have. Leaders and psychopaths have similar traits, but diverge when it comes to followers. Psychopaths need followers to extract whatever for personal gain Leaders are helping others reach their potential. The Unintended Consequences of Leading by Example We should look more carefully at the decisions we make as well as the unintended results of our actions. Is Email Response Time a New Way to Measure Leadership? 4 rules of being a leader Leader must be the in-group prototype, Champion, Creator of the social identity (Why we are together as a group), and the Entrepreneur of the social identity (why the world is better if we are a group) When leaders become accustomed to power, it can have a negative result in the workplace if unchecked. Leading Through Generational Differences Four Domains in which true leaders need to excel Self-awareness, self-regulation, empathy, and interpersonal skills. Called emotional Intelligence Leaders Can’t Afford to Forget Where they came from The longer you are at a place you can start to blame management. As a leader remember to visit and talk to those people whose position you used to be in. Own Your Actions We should admit to our flaws and shortcomings Admitting mistakes is an important facet of leadership. Its shows we can self access, accept responsibility, and overcome our natural instinct to deflect blame. Would we be better leaders if we stopped judging ourselves by our intentions and everyone else by their actions? Put yourself in the other person's perspective and understand their intentions. The Surprising Things Leaders Do Theorizing what we would do and then being placed in an actual situation may end up in decisions we never thought possible Leading when things are going well are easy,in difficult times/ decisions are when true leaders emerge and/or sustain themselves. The Hidden Power of Giving Some of our gut feelings can be predicted but also manipulated. Rule of reciprocity Subconsciously compels us to act in that manner Sometimes giving a toxic employee a task will help. Wont always work with everyone Many of us, an unexpected gift provides psychological compulsion to reciprocate. This rule also applies when people share personal stories or assist in times of unexpected personal crisis. A leader who takes the time to understand the wants and needs of their followers may be able to inject the rule of reciprocity to turn around a toxic follower. How Great I Am Narcissus, A hunter Nemesis, God of revene We tend to judge ourselves by our intentions, yet evaluate everyone else by actions. Critical self-evaluation is critical to gaining followership Devil’s Advocate: A leaders bestfriend Once you make up your mind and commit to a decision, you have a difficult time going in a different direction Frustration is the first response when someone questions your decision. Look for not only strengths but also weaknesses The Bully, the puppeteer, & the coach Bully’s are blind. Their main tool is fear and intimidation Puppeteer betrays you, accepts credit but places blame. Good leaders step aside and let others take credit. Allow you to try, fail, and succeed. Catch you when you fall and help you grow. Shared Sacrifices: Leaders Doing More Despite Having Less Leaders promote collaboration and followed through in his actions Emotions, attitudes and behaviors are contagious. Social Proof Theory- People are more willing to do something after they see another person do it. Don't sacrifice others, share in other’s sacrifices. To Delegate or Not to Delegate: An important Question Most peoples leadership weakness is delegation Delegation should be something that challenges followers, help them grow, and create more time for the leader to serve in a coaching/mentoring role. Followers have the ability to teach and do things in a different way. Everyone Agrees With Us (Or So We Think) False consensus effect / False Consensus Bias Overestimating the extent to which your views are typical of most people. We cannot stamp our motivations, beliefs, and interests onto our followers. A Leader’s Action’s Speak Much Louder Than a Leaders Words Leaders have the ability to influence followers Nonverbal actions are more powerful than verbal Once a leader announces his or her position on a topic, it has an undeniable effect on followers, whether the leader wants it or not. Once we take a public position, we are very hesitant to go against that position. If we inject emotion, we are even less likely to change minds. Leaders stay balanced. Finding Your Leadership Ground Wire Don't succumb to overconfidence Sticking Your Neck Out: How Group Dynamics Can Affect Leaders When the group is going one way people are less likely to hold their ground or position even if they are right. Be a leader who is willing to go against the grain A leader in Name only Blind Spots cause us to unconsciously preserve our egos, allowing us to rationalize conflicting information in a positive manner. Look at the positives AND negatives Find a Devils Advocate Strive to be a better servant Engage followers and make the work environment positive. Improving Your Leadership by Maintaining Connectivity As we rise in organizations, our peer groups start to shrink. Isolation can cause frustration and appear distant to followers If leaders are disconnected, they start to look at followers as number, assets, and other abstract items. Pursuit of efficiency or the bottom line becomes the main focus (dehumanized) and for each cut or policy change a leader makes, there is usually a human cost. Personal interactions will remind you that followers are not numbers, assets or commodities. They are people with families and dreams too All Work and No Fun Leadership Having fun at work can improve the productivity and efficiency of employees. Deliberate effort to create fun can lead to dissatisfied employees. Average of 21% of lifetime hours at work Failure is Not an Option for Leaders, But should it be? Failures are not a direct reflection of our leadership abilities Failure is an opportunity to learn The Dangers of leading while operating on Automatic pilot Learned from valuable lessons Don't fall/ operate on automatic pilot Leading With Eyes Wide Open: How Our Implicit Biases Blind Us Implicit bias is based in the subconscious Overcome Implicit Bias - Be aware Take more time in a decision may be able to overcome implicit Bias The Power of a “Job Well Done” Stress at work is from the difference between expended effort and perceived reward Overuse of discipline and fear savatoges worker productivity Leading with Memorable Messages Text messages can help deliver a message without getting distorted (Telephone Game) However, it lacks feelings and does not always translate in the digital form. For a message to stick: Succes Model - Simple, unexpected, concrete, credible, emotional, in the form of a story. Lincoln’s 2nd Rule of Leadership Set aside personal feelings and recognized value in people regardless of how they felt or treated you. Getting Under your Skin Self- Regulation, we are able to recognize we are experiencing emotion and attempt to regulate it before we get to point of regret Getting mad / angry over peoples words lets them have control over you If you can self-regulate you take away all their power How a simple telephone call Changed the Culture We work 2,000 hours a year (Average) Executives always say employees are most valuable assets but rarely acknowledge them If a person is making a living wage, money becomes less important Followers need leaders to stroke their intrinsic motivation by positive affirmation Leaders should take the time to say “Good Job” What's Up with Generation Y? Baby Boomers and Gen X frustration in Leading the New Generation Gen Y is most tech savvy and educated but most narcissistic They have listened to previous generation ex. Family > Work Who created them? Listen = Silent: Why leaders Pay attention to Followers Leadership is about establishing a relationship built on mutual trust When people perceive the leader isnt listening, it devalues followers input Followers can start to see themselves as cogs in a machine Swimming with Sharks: How to lead in a Toxic Culture Getting the right people on the bus and the wrong people off the bus is the first priority for change If toxic people are left unchecked, they can spread like a cancer throughout an organization A leadership bucket list Leave a place better than you found it The Leadership Legacy Tree Just because someone performs high performance metrics, it does not mean they area leaders Lead and prepare your followers so when you leave “Nothing Changes” they are able to pick up where you left.
